Brokerage Consulting

Real Estate Brokerage Consulting

AI, technology, systems, recruiting, mergers and acquisitions, and agent development. Six levers, one goal: a brokerage that grows on purpose instead of by accident. I help broker-owners and leadership teams pull the right ones, in the right order, without automating away the culture that makes your company worth joining.

Why do good brokerages plateau?

Not from lack of effort. Brokerages plateau because the firm runs on the broker's memory instead of documented systems. Recruiting starts when somebody resigns. Technology gets purchased but never adopted. Training is an event instead of a system. And AI shows up as a hundred quiet experiments with no guardrails and no strategy.

None of those are tool problems. They're leadership decisions waiting to be made. That's the work I do with brokers: diagnose what's actually holding the firm back, then build the systems that fix it. Strategy first, tools second. Every time.

Technology should amplify judgment, not automate empathy.

What can I help your brokerage do?

Six practice areas, one operating philosophy. Most engagements touch two or three of these, because brokerage problems rarely respect category lines.

AI

Artificial Intelligence

Turn scattered experiments into a firm-wide advantage.

  • AI strategy your leadership team actually owns
  • Custom assistants and prompt libraries built for your agents
  • Fair Housing-safe guardrails from day one
TECHNOLOGY

Technology

Make the stack serve the business instead of the other way around.

  • Tool-stack audit: keep, cut, consolidate
  • Vendor vetting with zero referral fees
  • Adoption plans so software gets used, not just renewed
SYSTEMS

Systems & Operations

Get the firm out of the broker's head and onto paper.

  • Back-office SOPs and workflow documentation
  • Transaction and compliance processes that scale
  • Accountability rhythms for leadership and staff
RECRUITING

Recruitment & Retention

Stop recruiting by hope and start recruiting by system.

  • A value proposition agents can repeat at a closing table
  • Pipelines and follow-up systems that run year-round
  • Onboarding that keeps the agents you worked to win
M&A

Mergers & Acquisitions

A brokerage deal is a people deal wearing a spreadsheet.

  • Deal readiness, whether you're buying or being bought
  • Culture and agent-retention risk assessment before you sign
  • Integration planning that keeps agents from scattering
EDUCATION

Agent Education & Coaching

Training that changes behavior, not just attendance sheets.

  • Curriculum and programs built for your firm, not off a shelf
  • Productivity coaching frameworks for agents and teams
  • Leadership development for managing brokers and staff

How does an engagement work?

Three ways to work together. Most firms start with the audit, because you can't fix what you haven't diagnosed. Everything is scoped to your size, your market, and your leadership style.

01  AUDIT

The Brokerage Audit

Find out where you actually stand. Over two to three weeks I dig into operations, technology, recruiting, training, and compliance posture.

  • Plain-English findings report
  • Tool-stack and systems review
  • Compliance and risk scan
  • A 90-day roadmap your team can execute
02  BUILD

The Implementation Sprint

Build the systems and train the people. Sixty to ninety days of hands-on work turning the roadmap into daily operations.

  • Systems, SOPs, and playbooks built with your team
  • Custom AI assistants and prompt libraries where they earn their keep
  • Recruiting and onboarding machinery that runs weekly
  • Leadership workshops and agent training that sticks
03  ADVISE

Ongoing Advisory

A strategist in your corner. The market changes monthly. Your strategy shouldn't.

  • Quarterly planning with your leadership team
  • Tool and vendor vetting before you sign the contract
  • Coaching for broker-owners and managing brokers
  • A direct line when you want a straight answer, not a sales pitch

Who is this for?

I work with a small number of firms at a time, so fit matters more than volume. Here's the honest breakdown.

This works if you are:

  • A broker-owner or leadership team ready to run the firm like a business
  • An independent or franchise brokerage that wants agents producing more, not replaced
  • A firm facing a growth decision: scale, acquire, merge, or sharpen
  • Willing to change process, not just purchase software

This won't work if you want:

  • A magic app that fixes recruiting by Friday
  • Chatbots to replace the humans your clients actually hired
  • A vendor pitch dressed up as advice
  • Someone to make decisions your leadership should own

Why do brokers hire me?

Because I'm not a theorist. Every system I recommend runs inside a real brokerage first. Mine.

I run brokerage operations daily

As Executive Vice President of Coldwell Banker Elite, a multi-office Virginia brokerage, I support hundreds of agents and staff. Recruiting, retention, onboarding, and productivity systems are my day job, not a case study I read.

I teach this nationally

I'm a national real estate instructor and speaker who has taught thousands of agents and brokers across the country, including broker leadership curriculum for the industry's top designation programs.

I build what I recommend

Custom GPTs, prompt libraries, recruiting pipelines, onboarding systems, and training programs that agents actually use. If I suggest it for your firm, a version of it is already working in mine.

Compliance is baked in

I'm a licensed broker in Virginia, DC, and Maryland. Fair Housing-safe language, advertising rules, and risk management aren't afterthoughts in my playbooks. They're the foundation.

I've been talking to computers since KITT made it look cool. The difference now is they talk back, and they can work for your agents.

Questions brokers actually ask

What does a real estate brokerage consultant do?

A brokerage consultant diagnoses what's holding a firm back, then builds the systems to fix it. In my practice that spans six areas: AI strategy and tooling, technology stack decisions, operations and systems, recruiting and retention, mergers and acquisitions, and agent education and coaching. Every engagement starts with a diagnostic audit so you're solving the right problem, not the loudest one.

Do you only work with Virginia brokerages?

No. I'm based in Fredericksburg, Virginia and hold broker licenses in Virginia, DC, and Maryland, but I consult and teach for brokerages across the United States, both virtually and on site. Compliance recommendations are always adapted to your state's rules.

How much does brokerage consulting cost?

The Brokerage Audit is a fixed-fee project. Implementation sprints and advisory retainers are quoted after the audit, scoped to firm size and goals, so you're never buying a solution before we've defined the problem. For most firms the total runs less than the software they're already paying for and not using.

Can you help me buy, sell, or merge a brokerage?

Yes, on the strategy and people side. I help brokers get deal-ready, evaluate culture and agent-retention risk before signing, and plan integrations that keep agents from scattering after closing. I'm not an attorney, accountant, or business broker, so I work alongside your deal professionals, not in place of them.

Can you fix my recruiting?

If you're willing to treat recruiting as a system instead of an emergency, yes. That means a value proposition agents can actually repeat, a pipeline that runs every week whether or not someone just resigned, and onboarding that protects the investment. What I won't do is hand you a script and call it a strategy.

Will AI replace my agents?

No. AI replaces tasks, not judgment. It drafts, summarizes, and organizes so agents can spend more time negotiating, advising, and building relationships. The agents who use it well will outproduce the ones who don't, which is exactly why brokerages need a strategy instead of a ban or a free-for-all.

How is this different from a coaching program?

Coaching programs sell a curriculum and hope it fits. I run brokerage operations every day, so the work starts with your firm's actual numbers, systems, and people. You get systems built for your operation and training designed around them, not a binder of someone else's best practices.

How long before we see results?

The audit takes two to three weeks and delivers a 90-day roadmap. Most firms see measurable adoption, cleaner workflows, and reclaimed leadership hours within that first quarter. Every brokerage is different, so we define what success looks like before the work starts.

Your brokerage doesn't need more software. It needs a strategy.

Tell me about your firm, what's working, and what's driving you nuts. If I'm not the right fit, I'll tell you that too.
